The Real Side of Smallholder Farming in Kenya
"That's not poor planning. It's insurance."
You've probably seen the postcard version of smallholder farming: a woman in a bright kanga, smiling over a basket of vegetables, green hills rolling out behind her. It's not a lie. But it's only half the picture, and it's usually the easier half to look at. Having spent years working alongside farmers on several continents, including projects across Africa, we'd rather tell you the other half—the part that doesn't make it onto the pamphlet. Worth saying up front: Kenya isn't one farming story. What holds true in the highlands around Kericho looks different in the drylands of Turkana and different again along the maize belt of the Rift Valley. The patterns below are common ones, not universal ones.
The Land Is the First Problem
Most Kenyan smallholders simply aren't working with much ground, though exactly how much depends on who's doing the counting. Kenya's 2010 Agriculture Sector Development Strategy defines small-scale farming as production carried out on farms averaging 0.2 to 3 hectares, mostly in the country's higher-potential growing areas. A separate government estimate, based on a 2006 national household survey, puts the smallholder range at 0.5 to 5 hectares.
The two definitions don't fully agree, which is itself telling—there isn't a single settled line in Kenyan policy between a "smallholder" and everyone else. What research on the ground does agree on is the direction of travel: a widely cited study tracking national farm sizes found the average smallholding shrank from 2.28 hectares in 1997 to 1.86 hectares by 2010. Separate analysis found that by 2010, roughly 40 percent of Kenya's rural population was living on just 5 percent of the country's rural land. Put plainly: whatever the exact threshold, most working farms sit well under two hectares, and the trend is downward, not upward.
That trend is closely tied to how land changes hands. In much of the country, farmland is family-owned and gets divided among children as it's inherited, generation after generation—the pattern behind those shrinking averages. It isn't universal; some regions see more consolidation, leasing, or land purchase than others, and the effect is stronger in high-population, high-potential zones than in more sparsely settled ones. But where subdivision is the norm, it does exactly what you'd expect: farms get smaller, not bigger, over time.
On whatever ground a family does have, they're usually growing several things at once: maize, beans, maybe bananas or Irish potatoes, a few chickens scratching around the yard, and, if things are going well, a dairy cow or two. That's not poor planning. It's insurance. When there's no savings account and no crop insurance to fall back on, growing eight different things instead of betting everything on one means a bad season for maize doesn't mean an empty table. The cost of that insurance, though, is that nothing gets grown at real scale—so nothing generates much cash either.
Yields That Would Worry a Commercial Maize Grower
Maize is the backbone crop across most of Kenya, and the yield numbers are sobering, even accounting for regional swings. One Acre Fund, citing a five-year average from the UN Food and Agriculture Organization, puts national smallholder maize yields at around 1.7 metric tons per hectare. County-level research backs that up with more granular numbers: a study of smallholder maize production in western Kenya recorded county-reported yields of roughly 1.6 tons per hectare in Vihiga and 1.45 tons per hectare in Busia over 2012–2014.
Farmer-reported yields for a single 2015 growing season ran even lower, around 1.35 tons per hectare. Put any of those figures next to a well-managed commercial maize farm using certified seed, adequate fertilizer, and consistent water—where yields several times higher are routine—and the gap is hard to miss. Money is clearly part of the gap. The same western Kenya study found that when researchers relieved the cash constraint on participating farmers, maize yields jumped by 16 to 50 percent using existing knowledge and inputs already available locally. That's a strong signal that cash at planting time is a real bottleneck. But it isn't the whole story.
Anyone who's spent real-time sitting with farmers across different regions of the continent will tell you agronomy knowledge gaps are just as often the limiting factor—spacing, timing, soil health, input rates, and disease recognition. Capital buys the inputs; it doesn't automatically teach a household how to use them well. The two constraints tend to travel together and reinforce each other. Certified seed, fertilizer, and crop protection all cost cash that numerous households don't have on hand when it's needed, so the same seed gets saved and replanted year after year. Yields drift in the wrong direction instead of climbing.
Then there's the rain. According to Kenya's Ministry of Agriculture, only about 4 percent of the country's arable land is currently under irrigation, a figure the government itself is trying to expand through a new farmer-led irrigation program. That leaves the large majority of smallholder plots dependent on rainfall rather than a reliable water source. In a region with erratic or delayed rains, that's a real vulnerability—a late or failed rainy season can put a real dent in a year's food supply for a family that was already stretched thin, particularly in the more drought-prone counties.
Getting the Harvest to Market Is Its Own Fight
Say the season actually goes well. The work still isn't done. Many of these farms sit far off the main roads, and the people buying produce—often independent brokers rather than formal buyers—have to travel out over rough roads just to collect it. Reporting on Kenya's food system has documented this logistics gap directly: buyers frequently have to travel long distances on poor roads to fill a truck, paying county cess fees along the way and absorbing the risk of losses when perishable produce, avocados especially, spoils in transit.
That distance cuts against the farmer twice: fewer buyers ever bother showing up to compete for the crop, and whatever doesn't sell fast enough simply goes to waste. No cold storage, no reliable truck of your own—every sale becomes a negotiation you're often losing before it starts. This is precisely where rural poverty tends to get stuck in place. It's not only that the farm produces less. It's that whatever surplus does exist frequently gets sold cheap to whoever happens to show up with a vehicle that day.
The Quiet Barrier: Credit
Ask a smallholder what's really holding them back, and land regularly isn't even the first thing they mention—credit is. Coverage of Kenyan smallholder finance points to the same recurring obstacles: traditional lenders asking for collateral most smallholder households don't have, high-interest rates, and limited financial education around borrowing for agriculture. Without capital, there's no way to invest in better seed, a second well, or even a small irrigation pump—the kind of small upgrades that actually break the subsistence cycle. It becomes circular: limited capital keeps yields low, low yields mean little extra to sell, and little extra to sell means capital never really builds up.
Livestock Isn't the Easy Backup Plan It Looks Like
Plenty of smallholder farms keep a dairy cow or two. Research on Kenyan smallholder dairy operations has found average herd sizes of around two animals per farm, with average daily output in the range of 6 to 7 liters per cow—that same research put Kenyan smallholder output at roughly 70 percent below cows in developed dairy systems.
The same study points to feed quality as the main driver: in dry seasons, dried maize stalks, a low-protein feed at the best of times, become the default ration for more than 80 percent of the smallholder dairy farms studied. So even the family cow, meant to be the fallback income, ends up boxed in by the same feed and input shortages hitting everything else on the farm. It's worth noting this comes from one regional study rather than a nationwide survey—dairy systems in Kenya's higher-altitude, higher-rainfall zones can look considerably better fed than this.
Why It Matters Beyond Kenya
None of this is meant to suggest these farmers are helpless. If anything, it's the opposite. Managing this much complexity with this little room for error takes real skill—arguably more than most large-scale operators ever have to exercise. It's not that effort is missing—it's that knowledge, inputs, infrastructure, and financing all have to show up together. The Western Kenya cash-constraint study is a strong case for the financing side.
But closing the gap also means real, sustained agronomy education—not a one-time training, but ongoing work with farmers in their own fields. That's a big part of why so much of this consulting work is on-the-ground and hands-on: training people to farm rather than farming for them. It's also exactly the kind of gap our consulting work is built around. We've watched this play out before, in other countries, on other crops: the improvements that actually stick rarely come from one big fix.
They come from stacking a handful of practical changes—better access to seed, honest soil testing, a fertilizer program that fits the budget, hands-on agronomy training, and a shorter and more reliable route to market—on top of the knowledge these families already carry. Kenya's smallholders don't need someone to assume they know nothing. They require the tools, the training, and the market access to do it on fairer terms, adapted to whichever corner of the country they're farming in. That's the real side of it. Less postcard, more ledger—and, in our experience, a lot more respect is owed than it usually gets.
